Here’s a conversation that plays out at almost every church facilities meeting, eventually. The sanctuary’s system needs replacing. The committee gets three bids. And all three contractors recommend something different. One wants to install a rooftop package unit. Another is pushing VRF. A third brings up geothermal like it’s the obvious answer nobody else considered.
The committee is left trying to referee a technical argument they never signed up to have.
All three contractors might be right. Just about different parts of the building.
Why one answer rarely fits a whole church campus
Most churches aren’t one building for HVAC purposes. They’re several. A sanctuary that fills up for two services on Sunday and sits empty the rest of the week. A fellowship hall that hosts a potluck on Wednesday and nothing on Tuesday. A classroom wing that’s occupied five days a week like a small school. A handful of offices that run on the same light, steady schedule as any small business.
Each of those spaces has a completely different occupancy pattern, and this (more than square footage or ceiling height) is what should be driving the equipment decision. A system that’s perfect for a classroom wing can be the wrong call for a sanctuary, and vice versa.
The sanctuary
Sanctuaries are a strange load to design for: mostly empty, then briefly packed to capacity, then empty again. The equipment needs to bring a large, high-ceilinged volume of air to a comfortable temperature fairly quickly before people arrive, then hold steady through a service that might run over an hour. That combination (large volume, fast recovery, short duration) is exactly what rooftop package units were built for, and it’s why they remain the default for most sanctuaries we work with. Larger campuses sometimes pair a package unit approach with a boiler for radiant heat in the sanctuary itself.
VRF can technically serve a sanctuary too, but a lot of its real advantage (independent zone-by-zone control) isn’t worth much when the entire room fills and empties as one volume at the same time. You’re paying for flexibility you won’t use.
The fellowship hall or multi-use room
This is where VRF earns its keep. Fellowship halls rarely have a predictable schedule. They’re empty most of the week, then hosting VBS, a funeral reception, or a community event with a few days’ notice. A system that can ramp up quickly, condition just the space in use, and scale back down without wasting energy on an empty room is worth the investment here in a way it usually isn’t in the sanctuary.
The classroom wing
If your church runs a preschool, a private school, or regular weekday programming, the classroom wing behaves like its own small building: steady daily occupancy, five days a week, for most of the year. That kind of consistent load favors zoned systems (VRF or well-designed split systems) with real attention paid to ventilation, not just temperature. Indoor air quality tends to matter more here than anywhere else on campus, since it’s where children spend the most consecutive hours. The offices
The lightest, steadiest load on campus. Admin offices rarely need dedicated equipment of their own: a smaller split system, or an extension of an existing zone, usually covers it without much drama.
What we’ve learned doing this across the DC Metro
A few jobs we’ve handled over the years illustrate why this space-by-space thinking matters in practice, not just in theory.
At a church in Alexandria, a 50-ton package unit serving a large multi-purpose space had its motor controller melt down under load. It’s a reminder that large package units doing real work need real preventive attention, not just a visual spot-check.
At one church we worked with, a failing 30-ton split system had multiple contractors pushing a full redesign: new ductwork, a major electrical overhaul, a six-figure price tag. A closer look found a smaller, targeted fix that solved the actual problem without the teardown. The biggest quote isn’t always the right one.
At a church in Fairfax, a chiller failed at the worst possible time. It’s a stark example of why preventive maintenance is critical, especially for large spaces and complex systems.
And at a church in Lake Ridge, what looked like an equipment failure turned out to be a controls misconfiguration. It’s a useful caution for any zoned system, VRF included: sometimes the fix isn’t new equipment at all, it’s making sure what’s already there is actually configured correctly.
So, which system is right for your church?
If you’re trying to shortcut the committee debate, here’s the quick version:
Sanctuary: usually a rooftop package unit, sometimes paired with a boiler for radiant heat.
Fellowship hall / multi-use space: VRF, for the zoning flexibility an unpredictable schedule demands.
Classroom wing: zoned systems (VRF or split systems) with real attention to ventilation.
Offices: a smaller split system or an extension of an existing zone.
Larger capital projects spanning multiple zones: worth sequencing carefully, and worth a conversation before committing to one system type for the whole building.
A few common questions
Do we need a boiler or a heat pump for our sanctuary?
Most sanctuaries do fine on a well-sized rooftop package unit alone. A boiler tends to make sense as an addition (for radiant floor or perimeter heat) in larger or older sanctuaries, rather than as a replacement for the package unit.
Is VRF worth it for a small fellowship hall?
If the hall’s schedule is genuinely unpredictable (used a few times a month rather than daily), yes. VRF’s ability to condition only the space in use, on short notice, is exactly the scenario it was designed for.
Can one system type serve our entire building?
Rarely, and usually not efficiently. Most churches we work with end up with a mixed approach (different equipment for the sanctuary, the fellowship hall, and the classroom wing) because those spaces are used so differently. Trying to force one system to serve all of them tends to mean overpaying for capacity somewhere and underdelivering comfort somewhere else.
